Scale, Manufacturing & Hyperscaler RelationshipsNarrow moat
Vertiv Holdings (VRT) — moat facet
Global capacity, deep customer partnerships, and a $15B backlog let a specialist actually deliver at the scale the build-out demands — but every one of these strengths is the mirror of a concentration risk.
The fourth pillar of Vertiv's moat is the combination of physical scale, manufacturing capacity, and deep relationships with the customers building the AI cloud — the advantages that let a specialist actually deliver at the volume and speed the build-out demands. In an industry where the binding constraint is how fast enormous amounts of power and cooling infrastructure can be manufactured, shipped, and installed, the ability to supply at scale is itself a competitive weapon. Vertiv operates a global manufacturing footprint that is expensive and slow to build, it is investing heavily to expand that capacity as demand surges, and it has the procurement scale and engineering resources of a large, focused industrial company. A well-capitalized incumbent can offer what a small, clever rival cannot: capacity, coverage, and the confidence that it can deliver.
Underpinning the scale are the relationships. Vertiv co-develops with the hyperscalers and the large colocation operators who are building the AI cloud, working alongside them on the design of their facilities and embedding itself in their build-out plans. These are not transactional relationships; they are deep, multi-year partnerships in which Vertiv's engineers work with the customer's to solve the hardest infrastructure problems of the AI era. Being trusted, embedded, and designed-in with the companies at the center of the boom is a genuine advantage — it channels demand toward Vertiv and makes it a default partner for the next wave of construction.
The most tangible evidence of these relationships is the order book. Vertiv ended 2025 with a backlog of roughly $15 billion — more than double a year earlier1 — after a fourth quarter in which organic orders grew more than 250% and the book-to-bill ratio approached three to one, meaning it booked nearly three dollars of new orders for every dollar it shipped. That backlog gives unusual visibility into future revenue and is concrete proof that the customers building the AI cloud are committing to Vertiv years in advance. Few industrial companies have such a clear, contracted line of sight into their demand.
The risks are the flip side of these same strengths. The relationships and the backlog are concentrated in a relatively small number of enormous hyperscale and colocation buyers, whose capital spending moves in cycles and whose bargaining power is immense — the concentration that is the mirror image of the deep relationships. And the scale advantage is built by committing large capital to manufacturing capacity on the bet that the AI-capex boom continues, which is a real risk: capacity added for a surge becomes a fixed cost in a slowdown, and the second quarter of 2026 showed how even demand-rich growth can be lumpy and hard to deliver. Scale, manufacturing, and relationships are real, moat-supporting advantages that a specialist competitor cannot easily match — but they are earned through capital and execution against a concentrated, cyclical customer base, which is why they anchor a narrow rather than a wide moat.
Widening. Global capacity, deep co-development with the hyperscalers building the AI cloud, and a record doubled backlog give Vertiv the scale and visibility a specialist rival can't match. The flip side — concentration and a cyclical capacity bet — is what keeps it narrow.
The backlog carried the growth story and is no longer quantified each quarter; a return to disclosure, or its absence, is itself the signal.
