Dino Polska (DNP) — threat to the moat

Polish store networks by format, 2025-26Dino — 400 m2 grocery3 176Zabka — convenience1 394 opened in 2025Lidl — large discount1 002Three different formats. Dino operates exactly one of them, 3 176 times.
Every alternative shopping trip in Poland is served by a format Dino does not run.

Dino's entire estate is one format: roughly 400 square metres, standardised, built to a fixed specification, sited in small towns and on the edges of larger ones1. If Polish grocery shopping moves toward something that format serves badly — much smaller convenience trips, much larger weekly stock-ups, or delivery — Dino has 3 033 buildings2 that were all designed for the same assumption.

The competitive field already contains both alternatives. Zabka opened a record 1 394 stores in 2025 in a convenience format Dino does not operate, and Biedronka is approaching its four-thousandth store at a larger footprint. Dino's answer so far has been to keep building the same shop, which is the right answer while the assumption holds.

The company's own diversification is modest: eZebra, an internet retailer of cosmetics, sits in the group with its goodwill tested separately3, and it is not a second format for groceries.

The concentration is total in a way the store count understates. All 1,2 million square metres of Dino's selling space is the same shape4, and about five thousand items wide5 — a range chosen for one kind of trip. There is no second format anywhere in the estate to learn from if the first one stops working.

Watch like-for-like sales in the oldest cohort of stores. A format losing relevance shows it first where it has been longest, and Dino does not disclose that split — which is itself worth asking about.
