The series is unambiguous. Return on invested capital ran 38.4%, 37.7%, 36.1%, 34.9% and 32.7% from fiscal 2015 to 2019. It stepped down to the low twenties when lease accounting put roughly $9 billion of right-of-use assets onto the balance sheet, recovered to 27.5% in fiscal 2023 — and then went 23.0%, then 11.6%.1 Diluted earnings per share over the same last three years: $3.58, $3.31, $1.63.2

Every dollar of that decline is traceable and most of it was deliberate. Store operating expenses rose from $14,720.3 million to $17,058.9 million in two years while revenue rose $1.2 billion — labour hours put back into coffeehouses under Back to Starbucks. Restructuring and impairments were $892.0 million in fiscal 2025 against nothing the year before. General and administrative costs rose. North America's store operating expenses went from 51.4% of related revenue to 56.4%.3

The company's argument is that this is investment: that service was degraded, that transactions were falling because of it, and that paying for labour buys the transactions back. The June 2026 quarter supports it — US comparable sales up 7.9% on transactions up 4.2%.4

The argument against is arithmetic. A 7.9% comparable-sales quarter produced a 13.6% North America operating margin, against 19.8% in fiscal 2024.5 The sales came back faster than the margin, and the margin is where the returns live.

The number to watch is return on invested capital, not comparable sales. It was 27.5% two years ago and 11.6% now, against a hurdle near 7%. If it settles in the mid-teens, this is a permanently lower-return company wearing the same brand.

The decline is traceable and mostly deliberate: store operating expenses rose from $14,720.3M to $17,058.9M as labour hours went back into coffeehouses, restructuring and impairments were $892.0M against nothing the prior year, and North America store operating expenses went from 51.4% of related revenue to 56.4%. Consolidated operating margin fell 710 basis points to 7.9%. The market pays roughly 62 times trailing earnings for a recovery it has not yet seen: 62 times $1.63 is 28 times $3.58, which is where the stock used to trade. Watch return on invested capital rather than comparable sales — the sales came back faster than the margin, and the margin is where the returns live.
