PZU (PZU) — moat facet
The biggest book of cars and homes in Poland — scale where claims data is the edge.
On the non-life side, PZU's roughly 27% share is anchored by motor insurance1 — compulsory third-party liability plus optional own-damage cover — which is the largest and most competitive line in the market, topped up by property and corporate cover. Motor is the business that most exposes the double edge of PZU's scale. On one hand, insuring more cars than anyone gives the company the deepest claims data and the lowest cost per policy, the two things that decide who wins a price-driven line. On the other, motor is the most commoditized product in insurance, sold increasingly on price-comparison sites where PZU's brand counts for little and a rival's quote sits one row below its own.
So scale here is a defensive moat more than an offensive one. It lets PZU write the country's biggest motor and property book at a cost structure competitors struggle to match, and its size across property and corporate lines diversifies the catastrophe risk that can sink a focused rival. But it does not confer pricing power. In motor, PZU is the low-cost leader of a commodity — a strong position, and a hard one to translate into fat margins.
Narrowing. Price-comparison sites and aggressive rivals (Warta already ahead in parts of fleet motor) are commoditizing the largest non-life line, eroding the pricing and relationship advantages scale used to protect.
Insuring more cars and homes than anyone gives PZU the claims data and the cost base. Revenue growth that lags the market would show price-comparison channels taking the volume.
