McDonald's (MCD) — threat to the moat

Every chain builds the same app, and the delivery platforms keep the customer data.

The digital, loyalty, and delivery advantage is real but far less exclusive than McDonald's older moats, because every major competitor is building the same capabilities. Loyalty apps, mobile ordering, personalization, and delivery are now table stakes across quick-service and fast-casual dining; rivals from the largest chains to nimble upstarts have their own apps and rewards programs, so McDonald's edge is one of scale and execution, not of owning something others lack. The advantage must be continually out-executed rather than simply held, and the gap between McDonald's and a well-run competitor's digital offering is narrower than the gap in brand or real estate.

Digital built a 220-million-member machine — and delivery handed a slice of every order to aggregators everyone must pay.

Delivery carries a sharper structural risk: it largely runs through third-party platforms that take a meaningful cut of each order, insert themselves between McDonald's and the customer, and own much of the delivery data and relationship. That dependence limits the profitability of delivery and cedes some control over the customer experience and economics to powerful intermediaries with their own agendas. McDonald's scale gives it more negotiating leverage than most, and it is working to own more of the digital relationship through its own app and loyalty program, but the delivery channel is inherently less proprietary and less profitable than the core business. The digital engine is a genuine growth vector, but it is contested, partly intermediated, and defended by execution rather than by structural exclusivity — which is why it supports the moat without being the deepest part of it — 100 million-plus loyalty members are an edge rivals can chase1.
